My little US Geo portfolio after 18 months! :) And saying goodbye to domaining! :(

I hope the following will be good news for those who have invested in .info.

Background

About two years ago I managed to register a ccTLD domain, the development use of the domain was obvious and involved the production of a major Geo-site/sites. Immediately I started work on researching the subject matter and formulating a business plan. It was during the business plan evaluation that I realised that my reach to the US market would be weak without spending a fortune in marketing and advertising. Unfortunately, not having won the lottery, the projected horrendous cost getting into the largest national market would be too great for me to proceed.

Then about 18 months ago luck struck (no I didn't win the lottery) I saw some US geo.info domains for sale, a quick few checks such as Google search stats, comparrison of .info and .com values in the aftermarket (ignoring the 'dreamers'), etc., it seemed that I could utilize these domains to get a very tiny finger tip hold in the US market. I therefore immediately purchased the domains and started hunting out more in the same niche. Ever since that first purchase I have checked daily for drops (when my epilepsy would permit) and even purchased some on the aftermarket!

Today

I now have a portfolio that covers over 1,760 US Counties, Parishies, Boroughs, and Independent Cities with populations of 20,000+, this represents approx. 97% of the total niche! What of perhaps the most important statistic available, Google 'local' exact searches? For these domains Google totals circa. 3 million per month, so that will equate to about 4 million searches a month in total accross the search engines. This definately shows people are 'associating' with their counties, etc., even though there is little in the way of developed sites to find.

Let's face it folks, I should never have been able to accumulate this portfolio, and its creation has been more by luck than anything else. It should also be taken into account that 'IF' the geo-domain .com owners had got their act together and actually co-operated together, then this portfolio and the resulting opportunity for mass development would always at best have been second fiddle.

Development

I have tried to obtain the services of a 'developer', offering a 60% share of the gross revenue for development and continued running of the proposed websites, unfortunately to no avail. I therefore have no option but to develop these myself, that means they will be nowhere as good as they should be and is therefore in reality an unfortunate waste of potential, but I have no realistic alternative.


So what is the upshot of all of this?

1) I have now stopped 'domaining'. From here on in I am just going to liquidate what domains I have that are not associated with the development plans.

2) I will not make the mistakes Marchex made with their 'Zip Code' website portfolio fiasco. Only a fool does not learn by another's mistakes.

3) I will utilize this portfolio to enable and support the development of the single ccTLD domain into an internationally recognised Geo-based site.

4) I will welcome contact from those .info domain owners who either own the unhyphenated domain where I own the hyphenated, or more especially from those who own any of the relevent 15 domains where I own neither (hyphenated or unhyphenated). My hope would be that we can work together.

That is a long list of renewal fees to make every year.

I would question spending the amount of time and money on that many .info domains, but good luck. You need to get knowledge of each of those places to make relevant sites. It would probably be better to spend the money on one or a few key geo .com's, and focus everything on those one or few places. You say you should never have been able to accumulate this kind of portfolio, but there is a reason you did - not much other interest out there. Not saying it can't work, but the time and money will be big.

Maybe pick one or two with the biggest populations and potential, develop those out first, and see how they do.

Hi Hugegrowth, renewals is only circa $8.5k a year, that is not a lot of money for access to 280,000,000 Americans! How many shops or offices do you know that you can get for that a year? Now think that I have not just got 1 but over 1,760.

Think of it this way, with circa. 4 million exact local searches done monthly that is a huge marketplace that I have managed to get in. Sure, it is true that for the short term I cannot rely on type-in visitors, but slowly that will change in the medium term. However my plan is simple in design, SEO and advertising where need be.

As for .com's, no thank you, they are out of my price range. As for just picking one or two, what would be the point of that when I can have the whole lot developed?

This must all sound contrary to the given ideas, but I have spent 2 years working on this project, I have put it through the mill many times, refining it when problems have been discovered, and then putting it through the milling process again and again. It might not be totally right yet, if ever it could be, but it is as right as any business plan can be. The figures stack up!

Hi Randomo, I do not think I will post the 15 I am missing if you don't mind (there may still be a chance of gathering the odd one), and there is now suddenly interest from one of the 'Big Boys' (hello Hong Kong) who can easily out do me without even thinking about it. I know the owners of all the domains, and they now know me if I am interested in any they own. If any other domainer wants to try and jump on board by buying up the domains then that is up to them, but I think it would be a little silly of me to give that information to them, they can easily find out by just doing a little research - like I did. :yes:

But the one thing that cannot be done by a single site is 'immediate association' by the visitor with the site, that is that it cannot be done without a lot of marketing and advertising. If you doubt this then why would any of us have more than a single domain? We could register ' hrbfupqbfpuqrebfqerfqia.biz ' and expect to get the same traffic as Sex.com or Business.com if we had identical content. This, as we know, is not so.

Geo, if you read the opening post again you will see this all started because I registered one single domain with the sole aim of producing a site around that single domain containing literally thousands of geo-sites (actually just over 4,300 for the mainly English speaking world). It was solely because I did not have the mega-bucks to market such a site to the US market that I initially purchased the first few county domains!

Do those .info county names get any traffic? Even if developed I suspect it will not be easy to get traffic since they will be competing directly with .gov .us and .org county websites.

Not so sure the extension works well with gov sites, where .org and .us would appear to be much better vs .info's. In fact, I believe there are still a number of sites run by various governments who use .org and .us as their domain (assuming they are not exclusively using .gov).

BTW, what type of mistake did Marchex make? (I also have some zipcodes and county names).

2) I will not make the mistakes Marchex made with their 'Zip Code' website portfolio fiasco. Only a fool does not learn by another's mistakes.

Development

I have tried to obtain the services of a 'developer', offering a 60% share of the gross revenue for development and continued running of the proposed websites, unfortunately to no avail. I therefore have no option but to develop these myself, that means they will be nowhere as good as they should be and is therefore in reality an unfortunate waste of potential, but I have no realistic alternative.

One of the reasons you could not get free development done is likely because the developer knows you paid so little for the domains and their current value is dubious (I believe at times .info's have been sold for just $1) so he probably is thinking why would he spend hours developing your domain when he can get say $100 or more for his service vs the comparatively small money you invested in some of the names? Another reason free development is tough to ask for is why would the developer not simply develop all his own domains or reg new ones for development and that way he gets 100% of profits, not 60%. That issue is also relevant with other domainers, not just you.

First, to the question about traffic, yes the domains do get some traffic, not a lot but enough. It is though important to expand this answer so it becomes relevent.

Few county domains have been developed into meaningful sites in any extension. This has led to the opportunity existing to fill this niche (remember circa. 4 million exact local searches are done monthly on the keywords). When the sites are developed they should rank very well in search engines due to the lack of competition, not only that but the design of the websites is specifically aimed at 'local users', not tourists, and the design lends itself to visitors returning repeatedly.

With regard to Marchex I will not be specific here, if I were it would be passing on 'too much' information, however, what I can and will say is that the Marchex sites were IMO:
1) Not well conceived.
2) Not well targeted.
3) Not monetized in a suitable manner.
4) Not able to be referenced subliminally to the target audience day in and day out by the media.

Your point about development is either misinterpreting the facts, i.e. I was not after 'free development' but rather a revenue sharing development - and that definately is not 'free'; or you are saying that 'potential' has no value and that developers are inept at seeing increased value. With regard to your comment about a developer 'just developing his own domains' does not take into account the 'value' of a domain, something I thought no domainer would ever ignor.

To everyone, I apologise if I am having to be somewhat circumspect in my replies, obviously I do not mind commenting on points raised but I have to be mindful of the fact that I also have to not 'give out' to much information, and that if I did it 'could'/'would' be commercially detrimental. There was no misrepresentation by me, if you want someone to develop your domains and later pay a percentage of profits (only if there are profits) that's considered free development in my opinion (at least initialy). Regarding developing his own domains and not yours, I did not ignore it, of course domain value is important but that assumes your domains do in fact have intrinsic value.

p.s. Not trying to be mean with these comments and do wish you the best of luck. You are to be commended for taking on such a big project.

Hi David G, I fully accept that indeed your comments are constructive in nature.

I will deal with your points in reverse order if I may.

1) Almost any domain has a value, and I acknowledge that value may well though be less than the annual registration fee. With regard to my portfolio the value can be looked on as follows:
a) I have over the past year received offers for 'individual domains' from within the portfolio as a whole that exceeds the total current cost of renewing the whole portfolio.
b) When controlling a niche in the market it is like owning a whole 'set' of properties in a game of Monopoly, the value of the whole set is actually worth more than the sum of its parts. The question of course here is whether the 'set' is the one directly after 'Go' (the cheapest) or the one directly before 'Go' (the most expensive). Furthermore when the properties within the set are developed then they become worth progressively more with development. This increase in value is worth more when other 'sets' (read 'domain extensions') are not only not developed but are not even owned by an individual or a company or even a group of such who will negotiate and act as one, this is because your 'set' then earns more because it is the only one that external business can effectively deal with.

2) Developers and designers are just builders and architects, they are not 'Gods' or 'Super Humans' (and I know that will come as a shock to some of them :lol: ). Throughout business the world over the 'pay on results' model is to be found, here a percentage of the gross revenue is simply that, nothing weird or unusual, quite a common business practise.

I should also point out that one American company said they would do it for a 50% share, however they turned out to be useless, well actually worse than useless as their deeds did not match their words - and that is no exageration. Another, a Bulgarian company, contacted me the week before last. Oh yes, they were really interested during the most basic preliminary discussions, however I pulled the plug on them last Friday when it became more than apparent they were not up to the task. These are the only two companies whom I have discussed development with. So perhaps the fact that I pulled the plug on both occassions should indicate that not being able to find an appropriate design and development company is not a reflection on either the portfolio or the project, but rather that I am after capable and trustworthy people! ;)

I think the task is truly overwhelming:
  • too many domains to develop
  • traffic must be built from scratch
  • each domain will cater to a more or less limited audience
  • quality content will be needed
  • last but not least, how exactly will they be monetized ? some sort of Craigs lists perhaps.
I guess that's why nobody is interested in developing the domains for you, there is no clear business model and expectation of profits.

Your are effectively trying to corner a niche.
While your strategy is not exactly comparable, it reminds me of what 24hournames tried to do a decade ago.

Even Neustar has had trouble getting their zipcode project off the ground.
I would say pick a few of the most promising domains, and see how far you can go with just a small bunch of domains.
BTW I see 1194 domains in your list. Some people here have bigger portfolios but most domains are probably parked.

..............No, not at all. There is no major difference between developing 10 individual domains than 1 domain with 10 sub-sites, the same holds true for 1,160+ plus domains. Indeed economy of scale comes into effect.

2) Traffic must be built from scratch.
..............Not entirely true, most domains will receive type-in traffic, even if this is relatively small in number initially. However, SEO on each site will create traffic to the sites through the search engines, and concidering the fact that there are few worthwhile county sites out there the job is made all the easier.

3) Each domain will cater to a more or less limited audience.
..............Absolutely correct, a specific targeted audience who generally presently will have no worthwhile site targetted at them. The niche is there and not being filled presently.

4) Quality content will be required.
..............Absolutely correct, otherwise the endeavour would be pointless. But taking this a point a step further the content has to be regularly updated. Neither of these points is a problem and is sorted.

5) Last but not least, how exactly will they be monetized ? some sort of Craigs lists perhaps.
..............Each site will be monetized in a way that is appropriate and relatively novel, indeed this was easy to work out. One thing I can assure you of it will not be by some sort of Craigs list attempt at monetization.

Right folks I am going to publish no more comments about monetization, I have said all I am willing to say publicly, from here on in such discussions on this subject will be solely be with those with whom it is likely I will be acting with in this venture and only after a non-disclosure and non-usage agreement is signed. :yes:

The business model is extremely clear, what you semmingly fail to understand is that it is just not going to be public.

I have news for you Katherine, I am not trying to corner a niche, I have cornered a niche!

As I have said previously - only a fool does not learn by others mistakes.

Finally, let me assure you Katherine, there are members here who have between 50 and 100 times my number of domains, perhaps even more.

I am not sure the domains matter so much in this case, what will matter more is how much time, money and effort you put into the project. And in that case, you could have used any decent domains with relevant keywords, like ClarkCountyGuide.com or IslandCountyInfo.info. Or, you could use just one domain and create over 1,000 subdomains, like Clark.CountyGuide.com or Kerr.CountyInfo.info

I am not sure having the exact 'County' keywords in the .info extension matters so much as what you put into the development and promotion side. Having these domains in .com might be different, because they probably get a lot more natural type in traffic than the .info. If you go ahead with this you hopefully have a passion for US counties, because otherwise you should put all this effort and time into a subject you are passionate about. Ofcourse, this is only my 2 cents.

I also see the problem in the sheer number, let me explain you why. If you are developing on a single domain, surely you can have thousands of pages even after months, but 98% of those pages will be auto generated. That's the first point. The second is that you will have to SEO each and every site MANUALLY. Because each site needs it's very own setup, otherwise it will just be a batch of copy-pastes that never work. You will also need to do backlink work on each and every one of those sites. Let's not forget about following up with development and content. I would just hate the thought to wake up and have the urge to go through x,xxx websites to see how they are doing.

Your collection is truly amazing, but as others have already advised, you should probably go for the top 3 domains (most potential, combination of most searches / least competition), and once you see how they go, you can find partners for the rest of the domains / sites.

Excellent idea. He can get cash flow and at same time (using your examples) reg high population hyphenated counties to replace some lower value .info's with much better quality .org's. I am a bit surprsied some of those counties are available what with the populations, especially Maricopa County, Cook County ans San Diego county.
